Two Leadership Traps: How to Get Out Of and How To Avoid
-Jan Ruhe
The Peter Principle states: "People are promoted to their
level of ultimate incompetence". But what the Peter Principle
doesn’t tell you is the nature of the incompetence. For the most part,
it’s leadership incompetence. Recently, I was told by a Network
Marketing top recruiter, "Jan, we enroll people for their skills
and knowledge, but they can't promote up the Pay Plan because of
their leadership abilities AND level of belief or lack thereof."
During their careers, people are promoted to take charge of bigger
and bigger groups if they choose to build a Network Marketing company
until they take over a group that’s too big for their leadership abilities.
The main reason they come up short in abilities is they are constantly
and unconsciously falling into two leadership traps.
Here are the traps, how to get out of them,
and how not to get into them in the first place.
The traps can be particularly deadly because they are in many cases self-made as it is a do-it-to-yourself-life and as well, even self-triggered.
What’s worse: the majority of leaders who get into them
don’t have a clue they are caught. Most don't have any
idea they are even in a trap. It's hard to get out of a trap
when you know you are in one, which most don't. You try to get out.
But it’s a challenge of another magnitude to be in a trap and not know you’re in it. When you are trapped and don't know it, you’ll stay there.
THE FIRST TRAP: "I need ..."
A Network Marketing leader in a major company with
distributors around the world was not getting the results
he expected. His successline was failing to achieve the
targeted results. When we had lunch last December he shared with me,
"The good news is they do what I tell them to the letter.
The bad news is they do what I tell them...
ONLY what I tell them and when I am fired up and keep
in close touch with them. They are not self-motivated and
have no self-management. They let me down over and over again.
Other than letting the worst of the bunch quit or leave,
I can’t figure out what else to do. No one is even remotely motivated to achieve greatness. I share with them the Go Diamond Training and all of Jan Ruhe's books and CD's and still, they take no massive action. They take small actions yet want big results. The only thing I can do is let them figure it out and not help them and just recruit a whole new batch of people! I am sick of trying to motivate a group of people who are unmotivated!"
He asked me if I would listen in on one of his conference calls and
coach him what to do. He believed that everybody agrees what needs
to get done when they are on the calls. The challenge is the results
after the calls. Everyone gets off the phone fired up but then nothing happens."
I was available to be on his next call and the call had been going
only for only a couple of minutes when I heard what was wrong.
Afterwards, alone in at a restaurant reviewing my experience,
I told him: "They’re not the challenge. YOU ARE the challenge.
You’ve fallen into two leadership traps."
He looked at me with amazement. "What are you talking about? ME? Are you kidding me? I am the guru on this team! What traps are you talking about?"
I began to explain that leaders often fall into
traps that prevent them from getting the results
they’re capable of getting. And that the deadliest
traps are often the ones of their own making.
The first trap is the "I need . . . " trap.
Leaders fall into this trap when they say,
"I need you to hit the sales or recruitign targets,
I need you to get more productive, I need you to (fill in the blank)".
I NEED ... I NEED ... I NEED ....
Why is this a trap? The answer: the Leader’s Fallacy.
The Leader’s Fallacy is the WRONG belief by leaders that their
own needs are automatically going to be met by the needs of the
distributors they lead. Here is the fallacy… automatic
reciprocity doesn’t exist. Are you driven by the Fallacy
and so fall into the "I need . . . " trap?
For example, the Network Marketing leader thought he was
motivating people to get great results.
However, during the call, he was constantly saying, "I need ... ".
So, what he was actually doing was ordering people to get average results.
Of course, leaders don’t mean to order people to get average results.
But average results are usually the outcome of order leadership. You
want your team to be filled with champions, not those who are unmotivated.
The order-type leader is the lowest form of motivation.
The order leader’s focus of my-way-or-the-highway can’t
get great results from distributors on a consistent basis
simply because people usually can’t be ordered to undertake
extraordinary endeavors that they are not passionate about.
Everyone makes choices. They must choose to take action.
When he said, "The bad news is they ONLY do what I tell them.",
he was unknowingly hurting them. They were simply responding
to an order then going into a kind of action suspended animation
(masked by busy work) until the next order came along.
Here is how to get out of this trap.
Here’s how to get out of, or avoid, the "I need ... " trap.
It simply involves changing what you think and what you say in very simple ways.
In training and working with leaders worldwide for almost 3 decades,
I’ve learned that a character trait that the champions share:
They focus consistently on understanding and supporting the people whom they lead.
For example, you could say, "You need ..." which is a good way out.
Or, you could say, "The team needs ... " which is an even better way out. Or, you could say, "Do you need? ..." Which is the best way out,
especially with a question mark attached. Or another great way out is to say,
"What do you need from me to help you get the successlineto succeed?"
Asking a question rather than using a declarative is often more
effective because it gets people reflecting upon their situation.
As you know, we can’t motivate anyone to do anything. People have to
motivate themselves. They best motivate themselves when they reflect
on their dreams, goals and desires as well as their situation.
A question can trigger such consideration and ultimately lead
to their making the choice to be motivated to take action.
You may not like the answer; but often their answer, no matter what it is,
can better lead to more results being achieved than your declaration can.
When asking questions like, "What do you need for the team to succeed? ..."
works much better than saying "I need ... " because you now are initiating
a "critical confluence" – the confluence of your or your organization’s needs with their needs.
When you simply make one change may not be important;
but when you multiple the changes many times during the day,
day in and day out, month in and month out, their total can
add up to tremendous change indeed. By the way, it can
add up to your organization having explosive growth.
So, the next time you are tempted to say, "I need ... ",
don’t. Instead, say, "Do you need? ..." or "What do you need? ... "
Over time, you’ll forge great changes in how people relate to you and
your leadership, changes that will lead to substantial increases in results.
Bit by bit it is a cinch.
Caution: In getting out of the "I need ..." trap,
you may find yourself in another trap. Asking "What do you need? ..."
might play right into their hands of people who don’t’ trust you or
want to sabotage your leadership or use you to further their own ends.
And that they do.
Such people want to lead you down their private snake hole and incredible

They want to get you exploring things that have nothing
to do with your getting the results you need and everything
to do with satisfying the needs of their ego or whatever
agenda they have. They have some need to take your time on the phone, in meetings, at seminars and convention yet have absolutely NO Vested interest i your success. "Don’t you think you need? ... "
could be their ticket to ride. Before you ask the question,
be aware of the ride and how to get off. Don't attend their class.
They are at the end of the day a colossal waste of time. We
call them the DRAIN people.
THE SECOND TRAP. The "You do ... " trap. Most leaders miss
a great opportunity that presents itself to them constantly.
Since leadership is all about having people take action that gets results,
it’s critical to know the kind of action people should take to get the best results.
The way to make this work is by challenging people not
simply to do a job but to take leadership of that job.
After all, there’s a big difference between people doing
and leading; and when you are forever saying, "You do ... "
you are missing out on getting a lot more results.
Now that you know how to avoid two leadership traps,
you’ll find that your career will be boosted in many great and exciting ways.
